Formulas and assumptions
The benefit period is one year. Payback assumes the annual benefit accrues evenly across 12 months. The productivity percentage is a value proxy based on loaded employment cost.
- Productivity value = participants × annual loaded cost × productivity improvement ÷ 100.
- Retention value = participants × retention improvement ÷ 100 × annual loaded cost × replacement cost percentage ÷ 100.
- Total benefit = productivity value + retention value + additional annual recurring savings.
- Net benefit = total benefit − programme investment.
- ROI % = net benefit ÷ programme investment × 100.
- Payback months = programme investment ÷ annual benefit × 12.
- Cost per participant = programme investment ÷ participants.
Retention improvement is measured in percentage points and cannot exceed the starting attrition rate. Additional savings should exclude any value already counted in productivity or retention.

How is learning and development ROI calculated?
Subtract the total programme investment from the estimated annual benefit, divide the result by the investment and multiply by 100. This calculator combines productivity value, retention value and any additional annual savings you enter.
Which currency should I use?
Use the same currency for every financial input. Results stay in that unit, with no conversion. Include the programme fees and any participant time, management time or logistics costs you want to count in total programme investment.
Does the calculator predict a guaranteed return?
No. It is a planning estimate based on your assumptions. Review the expected changes with the people responsible for the business outcomes and compare actual results with the starting position after the programme.
